AI Adoption Is Not Digital Transformation: Why Businesses Are Getting It Wrong
In 2026, I think one of the biggest problems with AI adoption is that businesses keep being told they need more. More tools. More strategies. More advice. More automation. More AI. More, more, more.
But more can mean less.
More tools can mean less clarity.
More advice can mean less confidence in your own decisions.
More systems can mean more complexity.
And more AI does not automatically mean more growth.
This is where I think businesses are beginning to confuse AI adoption with digital transformation.
Adding technology is easy to see. Transformation is harder to measure because it has to improve the actual business.
More AI Does Not Automatically Mean More Transformation
When we keep adding new things because we have been told we need them, we can start to lose our own businesses.
Who Is Actually Controlling The Direction?
That is the question I think businesses need to ask more often.
Is it you?
Or are you slowly changing the business because somebody on a podcast, a consultant, a software company or an AI platform told you that this is what modern businesses are supposed to do?
Advice can be useful.
New technology can be useful.
AI can be incredibly useful.
But the decision still has to come back to your business.
Does it actually fit what you are trying to achieve?
Does it fit your ideas?
Is it aligned?
Or is it changing what you believe in too much and taking the business in a different direction?
Good AI adoption strengthens your direction. Poor AI adoption starts changing your direction.
AI Should Add To The Road You Are Already On
I do not think AI has to produce the same type of improvement for every business.
It depends what it is.
What it should do is take you along the same road you have already been going down, but add to it.
If it adds capability, removes friction, improves a process or makes something stronger, then it is helping.
If you let it control the way you do things, it might take you onto a completely new path that was never really where you were meant to go.
AI Strengthens What Already Works
The technology supports the strategy, improves a useful process, saves time or creates more value without changing the character and direction of the business.
The Business Starts Bending Around The Technology
Processes, priorities and even the business model start changing because the tool exists, rather than because the change was genuinely needed.
Businesses often measure how much technology they have added. They should be measuring whether the business itself has actually improved.
If It Is Not Improving The Business, It Is Not Really Transforming It
For me, transformation is growth. If what you are doing is not transforming something, then it is not growing.
Does Every Part Of A Business Have To Grow At The Same Time?
No.
Transformation can happen anywhere.
It can happen in sales.
Marketing.
Operations.
Customer experience.
Productivity.
Decision-making.
Systems.
Every part of a business has to grow, but that does not mean every part has to grow at exactly the same speed.
Think about ten tomato plants.
Will they all grow to exactly the same size at exactly the same rate?
No.
Some will grow quicker.
Some will take longer.
But if you keep watering them, looking after them and giving them what they need, eventually the slower ones can catch up.
Digital transformation does not mean transforming everything at once. It means continually developing the right parts of the business in the right direction.
But Which Part Do You Work On First?
I always choose the parts that are going to make money.
After all is said and done, that is why we are doing it.
I have a set strategy.
My day has a road to go down.
But if something appears that is heavily going to make me money, I will do that first.
No money, no business.
It is just a hobby.
That does not mean every decision has to produce revenue immediately.
Some improvements build capability first.
Some remove cost.
Some make the business faster.
But eventually the transformation has to connect back to commercial value.
Will It Help Us Make Money?
Transformation should eventually strengthen the company’s ability to win, retain or grow profitable business.
Will It Make Us Better?
A useful change can improve quality, decision-making, speed or the ability of people to do stronger work.
Will It Remove Friction?
Technology should simplify useful work, not create another layer of software that everybody has to manage.
Does It Move Us Forward?
A transformation should support the business you are trying to build instead of distracting it with activity that looks impressive but changes very little.
Transformation without commercial impact is just change.
AI Adoption Is Not About How Many Tools You Own
We all need tools. That is the truth. But AI adoption is not really about tools. It is about how much you use it and how deep you genuinely need to go.
Does Every Business Need Deep AI Adoption?
No.
Some businesses will need AI deeply embedded into the way they operate.
Others will not.
One company might use AI for research, writing, administration and analysis.
Another might use it inside customer service, sales, forecasting, operations, product development and internal systems.
Both can be right.
The mistake is assuming every business needs to go equally deep simply because AI exists.
AI adoption should be proportionate to the business. Go as deep as the business genuinely needs — and no deeper just for the sake of saying you have.
I Would Not Overthink It
This is where I think businesses can make AI far more complicated than it needs to be.
I would not overthink it.
I would not listen to all the noise.
If your business is doing okay and it has done okay over years, I would not suddenly panic because somebody tells you that you are behind.
Remember something very simple.
A lot of the people telling you that you need these tools want you to pay for them.
They want your money.
Even when people go on podcasts and talk up AI, you often do not know their commercial interest in what they are discussing.
They may be completely independent.
They may not be.
The point is not to assume bad intent.
The point is that your business should not make strategic decisions because somebody else sounds confident.
Bring the decision back to your own reality.
Does It Fit My Business?
If the tool or strategy does not fit the way the business works, that is already a warning sign.
Do I Need This?
Do not create a problem just so a new piece of technology has something to solve.
Will It Make Me Better?
Look for a clear improvement in capability, time, quality, process or customer value.
Will It Make Me Money?
Ultimately, the strongest technology should support a stronger commercial business.
Does it fit my business? Do I need this? Will it make me money?
AI Can Show You What Is Possible. It Cannot Decide What Your Business Should Become
This is why I still think the human side of digital transformation matters so much. AI can suggest, analyse, generate, compare and automate. But somebody still has to decide what actually makes sense.
Technology Should Support Judgement, Not Replace It
AI can give you ten ideas in seconds.
That does not mean all ten deserve to become part of your business.
It can show you a new strategy.
That does not mean you need to change your strategy.
It can show you a new process.
That does not mean your current process is broken.
It can recommend another tool.
That does not mean the tool belongs inside your business.
This is where people still matter.
You know the history of the business.
You know the customers.
You know what has worked.
You know what has failed.
You know where you are trying to go.
AI can help you get there.
But it should not decide the destination.
Technology Adds Capability
AI handles what it is good at: speed, scale, analysis, generation and pattern recognition. People keep control of direction, judgement, context and commercial priorities.
The Tool Starts Setting The Agenda
The business changes because the technology can do something, not because the change was part of a clear commercial or strategic need.
AI can accelerate the journey. The business still needs a human being to decide which road is worth travelling.
Do not let the technology become the strategy. Use the technology to make the strategy stronger.
AI Adoption Should Make The Business More Like The Business You Wanted To Build
I am not against AI adoption.
Far from it.
I think AI can make businesses stronger.
Faster.
Smarter.
More capable.
More productive.
More competitive.
But only when it is being used for a reason.
The danger is when adoption becomes the objective.
More tools.
More AI.
More automation.
More change.
That can look like progress while the business itself becomes less clear.
Digital transformation is not about how much technology you have adopted. It is about whether the business has become stronger because of it.
So I would keep the decision simple.
Does it fit my business?
Do I need it?
Does it strengthen the road I am already travelling?
Will it improve something that matters?
Will it help the business make money?
If the answer is yes, use it.
If the answer is no, I would not worry about the noise.
