The Digital Takeover® · Digital Transformation Field Notes

Why Digital Transformation Fails Without Clear Commercial Outcomes

Digital transformation should not begin with software. It should begin with knowing where you are trying to go. Technology can help you move faster, but without a strategy, faster does not necessarily mean forward.

Everything in business is strategy.

I often describe strategy as having a road to follow.

Without one, you are effectively walking around a forest in the dark with no torch. You can keep moving, but you do not really know where you are going.

That is also how I look at digital transformation commercial outcomes.

Businesses often start by asking which technology they should buy, which AI platform they should use or what they should automate.

I think that is starting in the wrong place.

First understand what you are trying to build. Then understand what you need to become good at. Then use digital systems where they genuinely help you move forward.

01
Strategy Before Technology

Digital Transformation Starts Before You Buy The Technology

When you start a business, you need clear goals and a strategy. But the first goal does not always need to be revenue. Sometimes the first objective is simply becoming known for something.

When a business first starts, I do not think you necessarily need to know exactly how much revenue you will generate or exactly how many customers you will eventually have.

You need direction.

One of the biggest early questions should be:

The Starting Question

What do I want this business to become known for?

That might be locally. It might be nationally. It might eventually be globally.

But before worrying about complicated digital platforms, automation or technology stacks, you need to understand what you are doing.

More importantly, you need to become good at it.

Imagine somebody has worked in sales for ten years and decides they want to start a sales consultancy.

Does ten years of selling mean they automatically know everything required to become a consultant?

Highly unlikely.

They may understand sales extremely well, but consulting requires something broader. They may need to develop their strategic thinking, diagnosis, project delivery, communication, research and ability to adapt what they know to completely different businesses.

01 / DIRECTION

Know The Niche

Decide what you want the business to become recognised for before building systems around it.

02 / CAPABILITY

Build The Skills

Experience is valuable, but the skills needed to build a business may go beyond the job you previously performed.

03 / STRATEGY

Create The Road

You do not need a perfect strategy. You need somewhere sensible to begin.

04 / EVOLUTION

Expect It To Change

The original strategy is a seed. What grows from it may eventually look completely different.

I have started countless businesses over the years.

Today, I think of the businesses I build as evolution businesses.

They start from a seed.

They change.

They adapt.

And I adapt with them.

In 2024, I was hacked and lost everything.

It was devastating at the time, but looking back, that moment probably changed my direction more than almost anything else.

I rebuilt.

But I did not immediately open a computer and start rebuilding what had disappeared.

For around six months I barely opened one. I planned. I read. I developed ideas. I thought about what I wanted to build and what direction I wanted to go in.

That period made what came next stronger.

The Strategy Lesson

A strategy is not supposed to predict exactly where you will finish. It gives you a road to start on, something to adapt and something to find your way back to.

I do not expect a strategy to work perfectly from the beginning.

In fact, it is probably not meant to.

Strategy gives you something.

And something is better than nothing.

02
The Patience Problem

Trying To Grow Too Quickly Can Destroy The Strategy

One of the biggest dangers in business comes when progress feels invisible. Nothing appears to be happening, frustration builds and the instinct is to push harder.

You can start many modern businesses relatively cheaply.

For a lean service business, you might initially need little more than a phone, laptop, internet connection, website and a handful of systems that help the business operate.

That is already digital transformation.

Everything is digital now.

The problem begins when people want to get too big too soon.

We are all driven by money to some degree. Whether we like that or not, money is part of life and businesses need it to survive.

But chasing it too hard can create impatience.

Impatience creates frustration.

Frustration makes you push harder.

And pushing harder is not always the answer.

Healthy Evolution

Review And Tweak

Look at what is happening, learn from it, improve the strategy and continually make small adjustments as the business develops.

Reactive Growth

Panic And Replace

Constantly replacing strategies, buying more software and changing direction because the financial result has not appeared quickly enough.

Almost everything involved in building a business takes time.

01 / LEADS

Lead Generation

Building a repeatable flow of worthwhile prospects does not normally happen overnight.

02 / TRUST

Follow-Up

Many opportunities develop through repeated contact, good timing and consistent communication.

03 / AUTHORITY

Content & Visibility

Becoming recognised in a niche comes from showing up repeatedly and building a body of useful work.

04 / TIME

Business Growth

Sustainable businesses normally develop through accumulated progress rather than one dramatic breakthrough.

This is probably one of the biggest lessons of my life.

Patience.

If you keep turning up every day and keep making small steps forward, those steps start to accumulate.

The difficult part is having enough patience to stay in it.

There are pressures around you as well.

Friends, family and partners may not see what you see.

They see the time being spent.

They see years where very little money may come back.

They may think you are wasting your time.

The person building the business sees something different.

They see what it could become.

That does not mean ignoring sensible criticism or blindly carrying on with something that is clearly failing.

It means recognising that somebody who has never tried to build a business may naturally judge progress using a completely different measure.

When Progress Feels Slow

Keep going. Do not panic. Keep looking at what you are doing and keep tweaking what you are doing.

There is a huge difference between adapting and continually starting again.

Your strategy should change.

It will change.

But if you completely replace it every few months, you never give anything enough time to develop.

03
Technology With A Purpose

Invest First In Digital Systems That Make An Imprint

The answer to digital transformation is not buying everything. Early investment should go into systems that can genuinely change something important inside the business.

I would not worry about having dozens of digital systems at the beginning.

I would choose the systems capable of making an actual imprint.

For me, one of the first areas would be lead generation.

Why?

Because opportunities matter.

If a system can help you find aligned prospects, understand who you should be talking to, create conversations or increase your visibility in the market, then it has a clear purpose.

That is very different from buying technology because everybody else seems to be using it.

The Digital Investment Test

What does this system need to change inside my business for the investment to make sense?

This is also where I think the phrase commercial outcome can sometimes be misunderstood.

A commercial outcome does not always have to mean immediate revenue.

At the very beginning, becoming known within your niche can be a commercial outcome.

Building a credible audience can be an outcome.

Creating a consistent lead-generation process can be an outcome.

Developing the skills required to deliver your service properly can be an outcome.

Later, those objectives change.

STAGE 01

Become Known

Establish a position and begin creating recognition inside the market you want to serve.

STAGE 02

Create Opportunity

Build systems for prospecting, lead generation, visibility and starting worthwhile conversations.

STAGE 03

Build Structure

Introduce systems that organise opportunities, customers, follow-up and the increasing workload.

STAGE 04

Scale Intelligently

Use automation, AI and better infrastructure where they genuinely allow the business to grow more efficiently.

The systems should therefore change as the business changes.

Something you desperately need in year one may become irrelevant in year five.

Something you have absolutely no need for today may become essential three years from now.

That is transformation.

The mistake is trying to build the year-five technology stack while you are still trying to create the year-one business.

Start Lean

Do not build a technology stack because it looks impressive. Build the smallest digital infrastructure that helps the business make meaningful progress.

04
The Commercial Outcome

Digital Transformation Has No Real Finish Line

The biggest mistake may be treating digital transformation as a project with a beginning, an implementation period and an end. Businesses do not stop evolving, so neither should the systems supporting them.

This brings us back to the original problem.

Businesses can spend significant amounts of money on digital transformation without clearly understanding what success should actually look like.

That does not mean you need some rigid plan predicting exactly where the business will be five years from now.

I do not believe business works like that.

You need to understand what the business needs at this stage.

01 / VISIBILITY

Are We Becoming Known?

If recognition is the immediate objective, measure whether the business is becoming more visible and credible in the right niche.

02 / OPPORTUNITY

Are We Creating Demand?

Look at whether the digital activity is producing worthwhile conversations and commercial opportunities.

03 / EFFICIENCY

Are We Removing Friction?

Systems should save meaningful time, improve organisation or make work easier to execute consistently.

04 / GROWTH

Can We Handle More?

As the business develops, technology should help it grow without unnecessary cost, complexity or workload.

At one stage, the commercial outcome might be learning.

Then visibility.

Then lead generation.

Then customers.

Then efficiency.

Then scale.

And somewhere along that road the strategy will change again.

Markets change.

Technology changes.

Customers change.

You change.

The business should change with you.

Transformation Done Well

Technology Supports The Strategy

Systems are introduced because they solve a real problem, strengthen an important process or help the business reach the next stage.

Transformation Done Badly

Technology Becomes The Strategy

The business buys platforms, automation and AI without being able to clearly explain what commercial purpose those investments serve.

This will become even more important as AI develops.

AI makes it incredibly easy to add more technology.

That does not mean every business needs to automate everything.

It does not mean you need every new AI platform.

And it certainly does not mean you should transform everything at once.

The Digital Transformation Principle

Technology should support the road. It should never become the road.

Final Field Note

Digital Transformation Is Really Business Evolution

Digital transformation is often presented as something a business decides to do.

I see it differently.

If you start a modern business today, your digital transformation has effectively already started.

You have a computer.

You have a phone.

You have a website.

You communicate digitally.

You research digitally.

You market digitally.

Increasingly, you will use AI and digital systems to help operate the business.

The challenge is not becoming digital.

The challenge is knowing where you are going and having enough patience to stay on the road while you work it out.

Start with a strategy.

Accept that it will change.

Build your skills.

Become good at what you do.

Decide what you want to become known for.

Introduce digital systems when they make a genuine imprint.

Then keep reviewing them and keep evolving.

There will be periods when you think nothing is happening.

There will be periods when you question everything you are doing.

There will be strategies that change beyond recognition.

There may also be tiny ideas that start as seeds and eventually grow into businesses you could never have imagined when you started.

That does not mean the original strategy failed.

It means it evolved.

Keep going. Keep looking. Keep tweaking. Do not mistake slow progress for failure.
